71 Valiant, Heater Vacuum Lines/Controls

Hello! Had some questions about my car's heater...I have some questions about my car's poorly working heater. Valiant is a 225 /6, no power steering, no a/c.

First off, the console controls do nothing--no fan speed, no chance in vents. A previous owner simply ran a toggle switch near fusebox, strait to the blower motor, so it just runs full speed. It also gives rather poor heat when needed most (ie, if outside is 50*, it'll work decently once engine is hot. But 20*? May as well not bother)...both the hoses get quite hot, so I'm sure it's not the heater core, I think it might just be the vent flaps.

In addition, I see two little vacuum lines going out, to the vacuum reservoir on right fender, but neither were plugged in. I tried plugging one into reservoir, while plugging the other line, and then switching them, but the vents would not change. Where should they go? Anything I can find is either for different cars, or for emission systems.

If nothing else, where are all the vacuum controls so I can move them by hand? I found one that switches between cabin and fresh vent, and another that switches between underdash and floor vents, and the "warmer" switch seems to move *something.* Are there any others I'm missing? Defrost maybe? For the moment I'm fine with having to move it by hand, as long as it's actually WARM even with 20* outside temps.
 
What year car? It sounds like it was an a/c car if it has a vacume switch. If you reach inside the heater box through the door and reach left,that is the the door that allows air flow direction to the heater core. If the factory fan switch doesn't work you may need a new one or the resistor on the box is bad.
 
Controller is sliding levers or push buttons? Push buttons was originally a factory a/c car. There's a vacuum switch block behind the buttons that typically fails and a fan switch that also fails.
Sliding levers is heat/defrost only with all mechanical cables to blend doors. Same fan switch.
p.s. if the vacuum switch block is leaking vacuum, engines fuel air mixture is effected. Fix the leak and it'll run better.

well it was a factory a/c build. You'll probably need a factory service manual to figure out the vacuum lines. Or maybe a member with the same model in OEM condition can tell you which color hose goes where.
There has to be a supply to the controller, so 1 hose is connected to manifold vacuum somewhere. Sometimes the supply was "T"ed into the brake boosters vacuum supply.
That vacuum reservoir did serve a purpose but you don't absolutely have to have it to get heat.

When I got the car there was a hose to the vacuum reservoir from manifold, but the little vacuum lines weren't plugged in. It had manual all-drum brakes when I bought it.
